Most small operators lose the same way. A message lands in the WhatsApp or Telegram inbox at 9pm, nobody sees it until morning, and by then the person has messaged two competitors. You do not lose those leads to a better pitch. You lose them to a slower reply.
So I built a small agent to close that gap. It watches the DMs, answers the routine questions in your voice, drops a booking link when someone shows interest, and pulls you in only when it matters. One person now covers a channel that used to go dark after six.
Three things almost ruined it, and each took an afternoon to fix.
First, I gave it too much rope. The early version answered everything, confidently, including things it should not have. The fix was a tight rule: when you are not sure, do not guess, hand it to a human.
Second, instant replies at 3am read like a robot and lowered trust. The fix was a short natural delay and a tone that sounds like a real person who is just quick to respond.
Third, a hot lead got a tidy answer and then nothing happened. The fix was intent triggers. Words like price, book, or today break the agent out of answer mode, drop the booking link, and ping me.
A good DM agent is not measured by how many messages it answers. It is measured by how few good ones it lets slip.
